Store execution is the process of making sure that what was agreed at head office level actually happens on the shop floor. It is where most FMCG strategies quietly fall apart.

The Execution Gap

Studies consistently show that 40 to 60% of in-store activations are executed incorrectly, late, or not at all. A display that was supposed to go up on Monday appears on Thursday. A secondary placement agreed with the buyer never materialises.

The gap between plan and reality means lost sales and wasted trade spend.

Why Execution Fails

Communication breakdowns. The trade deal was agreed centrally, but the information never reached the store manager or the merchandising rep clearly.

No verification loop. Without a system for field reps to document compliance, brands are flying blind.

Incentive misalignment. Store staff are measured on throughput and housekeeping, not brand KPIs. Unless implementation is easy and expected, it gets deprioritised.

Complexity. A single retailer chain may have hundreds of stores with different footprints, different category fixtures, and different staff. One-size-fits-all instructions rarely survive contact with reality.

Building a Compliance System

A practical execution compliance system has four components:

  1. Clear briefing: Store-level instructions that specify exactly what needs to happen, by when, and who is responsible.
  2. Field verification: Reps visit stores and capture geo-stamped photos confirming compliance.
  3. Reporting: Aggregated compliance scores by region, account, and mechanic, visible to both the brand and the retailer.
  4. Remediation: A process for flagging and fixing non-compliant stores quickly, before the promotional window closes.

Technology's Role

Modern field execution tools embed the briefing, photo capture, and compliance scoring in a single mobile workflow. Reps spend less time on admin and more time adding value in-store. Managers get real-time visibility instead of weekly report chases.
